The Problem

Every hail damage insurance claim involves two critical documents — the roof inspection report and the insurer’s Scope of Works (SOW). Manually comparing these documents to catch discrepancies, missing compliance items, and underpriced line items was taking Dragon Roof Restoration’s team 3 to 4 hours per claim and errors were still slipping through.

A missed asbestos clearance requirement. An engineer report not included in scope. Insurer rates priced $17/lm below market on edge protection across 51 linear metres. These weren’t small oversights each one represented real money left on the table or real compliance risk on site.

What We Built

A custom internal AI web application that processes both documents simultaneously and delivers a complete analysis in seconds. The app has three core modules:

  • Document Comparison & Compliance Flagging
The team uploads the roof inspection report and SOW document through a clean two-step interface. The AI powered by OpenAI and Google Cloud Vision OCR for scanned PDFs — reads both documents, cross-references every line item and requirement, and flags anything that doesn’t add up. Flags include missing mandatory reports (asbestos, engineer), absent certifications (asbestos clearance), mathematical discrepancies in GST calculations, and billing irregularities like hourly charges on non-supervision tasks

  • Low-Ball Offer Detection
Every line item in the insurer’s SOW is automatically compared against current Cordell market pricing the industry benchmark for Australian construction costs. The app generates a detailed Low-Ball Offer Record showing the insurer’s price, the Cordell market rate, the difference per unit, and the total underpayment across the full claim. On a single claim, scaffold edge protection alone showed a $867 shortfall. Roofing insulation: $434.50. Asbestos removal: $757.90. These numbers are calculated automatically, instantly, and exported as a downloadable PDF for dispute submissions

  • Profit Maximisation Calculator
Once an insurance claim is approved, the app identifies which vendors offer the lowest rates for each scope item so Dragon Roof Restoration can maximise their margin on every job by sourcing materials and labour competitively against the approved claim value

The Result

Every claim now goes through a consistent, AI-powered review process catching what human review missed, faster than any team member could manage manually

The Business Impact

For a roofing contractor handling multiple hail claims simultaneously, the cumulative value of this tool compounds quickly. Catching a single missed asbestos clearance requirement prevents potential legal liability. Identifying $2,000+ in underpriced line items per claim and disputing them with a generated PDF report means more revenue recovered per job. And doing it in seconds instead of hours means the team spends their time on site, not on paperwork.
